Why sizing decides it
Your ducts have a size, and somebody chose it.
Most homeowners have never been told their ductwork has a size at all. It does: a width, a length and a number of turns, picked once for the house as it stood then. Everything below is what happens when that choice was wrong, and none of it is fixed by a bigger air conditioner.
Too small, and the system starves
A blower can only push air down the duct it is given. A run narrower than the air it must carry raises the pressure the system works against, so the unit spends its life fighting the house rather than cooling it.
Too big, and the air slows down
Air spread across a duct wider than it needs loses its speed. It arrives at the register with nothing behind it, drifts along the ceiling, and never reaches the far side of the room you are standing in.
Every turn costs you something
A run that leaves the plenum and takes four turns to reach a back bedroom has given up pressure at each one. That room will not cool whatever tonnage sits outside, because the air is not getting there.
A layout nobody actually chose
Most duct follows whatever path was quickest for whoever built the house, then gets extended for a garage conversion or a new bathroom. Replacing it is the one moment it can be routed deliberately.
Flex duct does not stay where it was put
Flexible duct is a plastic sleeve over a wire spiral, and in an attic it sags between straps, kinks at a turn and crushes against a joist. A sag is a restriction from the day it happens.
A bigger unit makes it worse, not better
More air pushed down the same undersized run means more pressure, more noise, and the same disappointing draught at the register. The duct decides what the house actually receives.

Replacing ductwork means choosing what the new run is built from, and the two answers look nothing like each other from the inside. Flexible duct is quick to install and forgiving of a crooked path. Rigid metal holds its shape, its size and its direction, and has to be made to fit.

We look before anyone says replace
A room that never cools is not by itself a case for new ductwork. Buildup along the run, a torn joint at a collar, a length that has sagged in the attic, a damper that has stopped moving — all produce the same complaint, and all are cheaper. How many rooms the system has to reach, how far each one is, where the air handler sits, and what the attic framing allows. The duct already in the ceiling tells us what somebody did once; it does not tell us what the house needs. Copying it is how a bad layout gets rebuilt in new material and disappoints its owner a second time.

A short straight run and a long one with four elbows are not the same duct at the same width. So the route is settled first — where the trunk goes, which rooms branch off it, where the returns sit — and the sizes follow from it. This is the step that decides whether the bedroom at the end of the house is ever comfortable.
